Growth Plan ● Upmarket on Google + LinkedIn ● Q4 2026

Doubling spend bought fewer form fills. The fix is the signal.

Google spend nearly doubled from July to September, form fills from Google fell, and most of the MQLs it did find were already searching for Yoodli. This is a signal problem, not a spend problem: the platforms bid toward a form fill, so they can’t tell a VP at a 5,000-person company from a solo signup. We fix what the platforms learn, aim both channels at bigger accounts and the people who can buy, then scale spend inside unit-economics guardrails.

Form fills here are the sales form conversion Google bids toward.

What sits under those numbers
  • Non-brand and competitor search: spend went from $5,635 to $11,040 and form fills held flat (19 to 18). Cost per click rose from $3.98 to $9.15. Same searches, higher prices.
  • YouTube video was set up to buy views and sent people to the homepage: $4,332 in September with no form fills, then paused in October. That setup was never built to produce demo requests, so it says little about what YouTube could do.
  • Most of the drop sits in brand searches. We read it against HubSpot source data before naming a cause.
  • LinkedIn: $35,873 over 90 days for 2 lead form leads and 1 website conversion.

Google mostly finds buyers who already know you. Finding new ones costs 19x more.

86% of the MQLs Google recorded came from brand searches. MQL counts are Google's own, last 90 days.

Where the new-account spend goes
  • The searches a buyer makes for a platform, like "sales enablement platform", "sales readiness platform" or "sales coaching platform", got $717 of $51,830 in Google spend (1.4%). The enterprise campaign spent $130 in 90 days.
  • Most non-brand spend sits on practice and tool searches like "ai sales roleplay", "Sales Role Play" and "AI cold call simulation", and 61% of the main non-brand campaign runs on broad match.
  • Non-brand bidding aims at form fills, so it finds more of whoever fills the form, not bigger accounts.
  • The L&D campaign spent $1,553 with no form fills.
  • 72% of YouTube spend ran on TV screens.

Where the LinkedIn spend went
  • Nearly half on website-visit flights: 620 clicks, 0 conversions recorded.
  • Over a quarter on boosted founder and brand posts, optimized for clicks.
  • 15% on gift card InMail, optimized for impressions: 3,496 sends, 10 landing page clicks.
  • 9% on lead gen forms: 2 leads.
  • Click rate by seniority: VPs 2.3%, CXOs 2.2%, Directors 1.7%, Managers 0.6%. Managers got the most impressions.

NextWhere The Growth IsMoving upmarket: four levers.

Where The Growth Is

Moving upmarket means bigger, better accounts, the right people inside them, and smaller buying committees with more authority. Four levers get there.

1Who you reach. Fewer people in your ICP, seen often enough to remember you.

The Reach Ratio™
3.1M to 5.1M
People in each of the biggest flights' ad sets, the whole organization in one
28.5K to 42.8K
People your whole 90-day LinkedIn spend can reach at 10 to 15 impressions each

Each of those ad sets is 70 to 180 times what the whole budget can reach. Account-wide, LinkedIn reached 239,061 people at 1.8 impressions each, so the audience has to be the right accounts and the people who can buy: named accounts by company size, Directors to CXOs first.

The math behind it, and the same idea on Google
  • Reaching even the smallest of those ad sets 10 to 15 times would take about $2.7M to $4.0M over 90 days. Across August and September, those flights spent $15.5K.
  • Each of those ad sets holds every level of the organization, with no split by buying-committee role at larger companies.
  • On Google, the same idea: fund the searches buyers make for a platform, not only the searches reps make for a practice tool.
  • Non-brand runs mostly on broad match, and non-brand impression share stayed under 10% every month, mostly lost to ad rank.
  • Some searches leak: the term "zoom" spent $1,223, and about $1,355 of brand searches ran inside non-brand and competitor campaigns.
  • Interview and public speaking searches were small: about 4% of visible non-brand search term spend.

3What the platforms learn. Today, a form fill is a form fill.

Stack the Deck
97%
197 MQLs reach Google already. The data exists. It just doesn't steer anything yet.
192 of them don't count toward bidding.Bidding optimizes toward the sales form only, so it can't tell an enterprise buyer from a solo signup.
LinkedIn is missing demo requests. One of its two demo conversions counts a "Submit" button the demo form doesn't have, and with no thank-you page there is no page visit to count instead. 1 website conversion in 90 days, and no qualified-lead conversion at all.

The fix is offline conversion data: your HubSpot stages feed the platforms, so bidding chases pipeline from bigger accounts instead of form fills.

What we found in your tracking
  • The demo form shows its confirmation on the same page, so there is no thank-you page to count a visit to.
  • LinkedIn has two demo conversions. One counts clicks on a button labeled "Submit", which gets about 1 click a month; the demo form's button says "Request a Demo". The other fires when the sales form submits, the same trigger your Google form fills use.
  • LinkedIn has no qualified-lead conversion, so MQLs from LinkedIn never flow back to it.
  • Google may be affected too: its form-fill conversion fires on the same form-submit trigger, with no thank-you page behind it. We confirm how both platforms count a demo request in the review before kickoff.

How we'd write themOur creative follows ICP + Jobs-To-Be-Done Specificity: every ad speaks directly to one buyer and the job they need done, so it's built to earn higher click-through and conversion rates. Your Snowflake ad already shows it, with the highest click rate of your top four.
Three concept LinkedIn ads in the Yoodli brand, one buyer and one job each

LinkedIn ad concepts in your brand, one buyer and one job per ad.

More on your messaging
  • The Snowflake ad does what the framework asks: an enterprise buyer, the job (manager hours back, reps ready before real calls) and a customer result. It earned the highest click rate of the four.
  • "Ready For Any Conversation" and "Close the Confidence Gap" carried 40% of LinkedIn spend across 26 versions. Both talk to the team or the rep, not the buyer, without an outcome or customer proof.
  • Your Buyer's Guide carousel is the other ad written for the buyer: teams choosing a platform that holds up at scale.
  • Same pattern on Google: the top five search ads (67% of Google spend) carry 52 headlines. Most describe the product, like "AI Roleplay for Sales Reps" or "Better Roleplays. Period." None mentions enterprise or names a customer, and one carries a customer result: "1,200+ Manager Hours Saved".
  • The concepts above build on what the Snowflake ad already does, one buyer and one job per ad.

Yoodli already writes for each buyer on Google and its solution pages. On LinkedIn, the biggest ad sets split by industry, not by buyer, so everyone in them sees the same ads.

How the buyers split today
  • The agency flights run a general ad set and a financial services ad set, each holding the whole organization, with the same messages in both.
  • The gift card InMail is the exception: it already runs one campaign for L&D and one for sales and enablement.
  • On Google, L&D has its own campaign, ads and page. It spent $1,553 in 90 days with no form fills, on manual bids.
  • The fix on LinkedIn: campaigns split by intent, ad sets by buyer, and creative written to each buyer's job.

NextThe PlanWhy now, then crawl, walk, run.

The Plan

The path to $100M needs paid media built for an enterprise sales motion. Here is what changes, and the order we would do it in.

Yoodli has outgrown its current setup. Here is what the next stage needs.

What got you here

Built for form-fill volume

  • Bidding toward a form fill
  • Whole-organization ad sets in monthly flights
  • Ads sent to website pages
  • Broad searches for practice tools
  • One message for every buyer
  • Spend raised before the signal could carry it
What gets you to $100M

Built for enterprise pipeline

  • Bidding on pipeline from HubSpot
  • Named enterprise accounts at real frequency
  • Dedicated pages built to convert
  • Buyer searches with protected budget
  • Creative written for each buyer's job
  • Spend raised when a channel holds its mark

None of this was wrong for an earlier stage. The next one needs enterprise B2B experience behind every account.

Crawl, walk, run. Signal first, then scale.

Crawl

  • The First Aid KitN-Gram RefinementWaste swept in the first 2 to 4 weeks to stop the bleed, across your full search history and, in Options 2 and 3, LinkedIn: leaks like "zoom" and brand searches inside non-brand.

Walk

LinkedIn rebuilt around reach

  • The Reach Ratio™An enterprise audience the budget can reach at real frequency.
  • Campaigns split by intent, and ad sets split by buyer: sales leaders, enablement, and L&D and HR.
  • Named account lists by company size, split by buying-committee role, Directors to CXOs first.
  • ICP + Jobs-To-Be-Done SpecificityCreative written to each buyer's job, in the words Yoodli already uses on Google.
  • PPC Temperature CTA MatchingCold accounts get a lighter first ask; warm accounts get the demo.
  • Trojan Horse Conversation AdsYour gift card InMail, aimed only at decision makers and judged on a 90-day window.
  • Demo tracking rebuilt to count the real request, plus qualified leads from HubSpot, while the new campaigns are built, so LinkedIn learns from pipeline from launch.
Run

Scale inside the guardrails

  • All-Star CampaignsProven keywords get their own protected budget.
  • LinkedIn scales by adding accounts, not frequency: once an account list holds its mark, budget widens to the next tier of named accounts at the same 10 to 15 impressions per person.
  • Spend steps up only after a channel holds its mark two weeks running.
  • The Creative QuiltCreative Air Cover: extra capacity for your in-house team, with ads for each buyer split tested against yours.

How we prove it

  • CRO Leading IndicatorsPage tests read early signals, so answers come in weeks.
  • Multi-Ad-Group Test StackingEach test runs across several ad groups at once, so thin enterprise volume still reaches an answer.

Over time this shows what it takes to penetrate enterprise accounts, and spend steps up only after a channel holds its mark two weeks running.

Straight talk. What to expect.

What we won't promise

  • A cost per lead before the baseline month. Enterprise conversions are sparse at first.
  • A straight line. Bidding can dip while it learns the new signal, so form fills stay in while HubSpot data is layered in, one change at a time.
  • Revenue tied to short-term performance.

What we commit to

  • The unit-economics guardrails that let spend scale toward your north star.
  • Spend steps up only when a channel earns it.
  • Built to hand over: your accounts, data and plan stay readable for whoever leads marketing next.
